## Transcript

So I started as the CTO, but then also took over the product part.
Oh my God, I have so many questions.
Yeah, B as well.
Welcome to another episode of our new season of Beyond Vibe Coding, partnering with Impala Search.
The go-to tech and executive search agency in Germany.
In this podcast, we explore the transformational change in software engineering and knowledge work in general.
I'm Sebastian Heidemeier zu Erpen, CTO at Northio.
And I'm André Neubauer, CTPO at Trusted Shops.
Great to have you back.
This time it's again a different perspective.
We are talking to Franzi, who is Senior People Partner Lead for Engineering Security at Miro.
We all know Miro.
And with her team, she provides the HR business partner capacity for roughly 600 people organization out of the 2,000 Miro employees and is actively driving the AI transformation.
Yes, I've been working with her in the past and she is hands down the best HRBP I have had the pleasure to work with.
I always appreciated her knowledge and her perspective and oh boy, she did not disappoint.
She's giving great insight into Myra's approach.
Buckle up and enjoy the episode.
Welcome to the show.
I'm super happy to have you as our second guest since our newly relaunched podcast.
And as usual, I'd like you to...
Ich bin der People Partner Team für Engineering und Security.
Ich bin sicher, Sie beide haben People Partner und sie sind close by your side und deeply appreciated, aber für alle anderen die nicht mehr.
Das ist das Intersection von People Strategy und dann mit einem sehr fast-moving, also einem sehr viel Engineering Organisation in unserer Fall.
kind of like partnering with the CISO and the head of engineering.
And then that forms for us kind of like the engineering product and design leadership team, which I'm also working with.
And I think our topics are, I would say, the usual people topics of these days, right?
Everything around performance, everything around talent, coaching and org design.
And then, of course, also our topic today, AI transformation.
Ich will send that snippet zu meinem Head of Engineering, so Sie wissen.
Bitte, bitte.
Das ist ein bisschen experience like this before.
play catch up.
I would never be on top of the wave.
I would never have time to actually plan ahead and be strategic.
I would always be 150 unread messages behind, unable to filter through what's what until I've actually read it.
And AI changed that for me completely.
And I think one part is, of course, to just start and use the tool and get into it and just like...
Whatever you have, download the desktop app and let's go.
But I think what I wanted to do for myself and I think what's part of the AI enablement that we go through is to engineer and build a system that actually has impact and supports.
So what workflows, and I think this is what we're discussing a lot, what workflows and skills can you as an individual and then me and myself build that, you know, run on a schedule, that trigger that run automatic, that support kind of like being more effective, having more thinking time and like being able to actually cut through that noise.
That sounds great.
Can you share maybe one or two things you build on your own?
Ja, ich bin froh.
Ich will nur be humble, aber für euch, es ist wahrscheinlich nichts fancy.
Nein, nein, nein.
And then I think the masterclass, as far as I'm concerned, is stuff that we build for the business.
So like stuff that we build for managers to make their life easier, for example.
In terms of things that I build for myself is I finally have that chief of staff and that personal assistance that I always wanted and that I have always been looking for.
So a couple of skills running that make sure that I walk into the day in the morning and I'm set up for success and I know what's happening and where I need to double down and what's important.
I have, I think for people partners, it's so important to have a commercial awareness and an understanding of what the business is doing and what is going on from a product perspective, from an engineering perspective.
So we are able to come in and bring people solutions for business problems, right?
And I think that sometimes it's hard because I'm not a product person.
I'm not an engineering person.
So sometimes I like...
As a business partner, this is what you need to know.
This is the solutions review.
This is where we're not moving as fast as the roadmap needs to move.
This is where you need to go and talk to the VP engineer or to an engineering manager and have a conversation if we can troubleshoot something from a talent perspective.
That's really awesome.
I guess you're using Cloud Desktop for that?
Yeah, we all got Cloud.
Similarly usable.
But how many skills do you use regularly?
So I think I have running on a regular base throughout the week probably 10.
And then I use a bunch of things like, I'm sure you guys have seen this, right?
Like Google, this Google AI suite that you can plug into your Gemini that offers like some pre-built skills.
Now we only work in mirror boards, obviously.
We dog food.
We're good people.
So we don't work so much in the Google products.
Good question.
AI transformation is probably one of the biggest transformations in terms of work and workplace that we have seen in a long time.
So people are not only, oh my God, this is so awesome.
People are also like, I don't understand, I'm overwhelmed, I don't know how to use it.
But also the part of like, what is with security?
What is with my job?
Is it going to get leaked?
What I put into Claude, there's all of these emotional adjacent topics that need change, Madman.
And he came in and talked about his personal journey and how he has transformed his work from doing to thinking.
And I think this is what we need to, what we're talking a lot about is that...
And of course, the engineering product and design PVPs were like, cool, we know what this is, we can relate.
And everybody else was very curious.
And then they brought in a team of analysts that had said that they would be kind of like the internal, I don't know, coaches, sponsors, like, you know, these type of profile.
And the team does that with them.
And then we had a hackathon day where they were like, okay, here you have your person that's going to sit down with you and tell you how to download that thing.
So really starting from zero.
Where we sit down as a team and it's like, okay, what is the most annoying thing?
Okay, the most annoying thing for us in a year is promotion review and engineering because the process is so complex.
So much data, so much hand-holding, so much follow-up, so much this promotion document is actually not a promotion document.
You need to write it again.
And like so much that we need to, so much time that we lose without actually driving value and impact.
Like, okay, let's sit down and map this out and like do a full process journey.
...different stages of kind of like where we want people to be on their AI journey.
And this is mapped against where you work in the organization, what your seniority level is, and all of that.
And then according to that, you get your whole like tech onboarding, tech setup, and so on.
So yeah, I think this is kind of the phase where we're now.
So I think now we're in this...
Wir also like to be the shining Team.
So I think we're all feeling pretty good about it.
I think when we talk in the team, I think it's a mix of from like some people feeling that they have more technical background already.
So like they are already down, like doing something in Lovable, connecting this with Claude, running this in the HRIS and like building applications.
Two, I think what I also have in my team is like.
By the way, also for listeners who don't know what EPD stands for, it's Engineering, Product and Design.
Good point.
Thanks a lot.
Coming to the end of this segment, have we covered everything important or are there still some topics you would like to mention?
Yeah, I think that in general, maybe just to wrap this up and summarize, I think for me, it's like...
really complex briefings, comps plans, like these type of things.
But I also feel that I do such a much better job as a business partner when I work with my leaders because I have somebody who can go with me backstage and do really heavy lifting and deep thinking of like, okay, how am I going to say this to Sebastian?
This is what I'm curious about because I feel like now we're all producing these beautiful pre-reads and everybody has these beautiful slide decks and mirror boards and sends these well-crafted scheduled messages.
And I feel like, okay, we're all, I think when we, at Mirror, of course, because we're a collaboration canvas, right?
Like we talk a lot about the way how people work and how work is changing.
And I feel like everybody is producing so much more output, but what you can intake.
Du bist so smart.
So that was a super interesting experience for me since this framework was launched.
And I think what struck out to me most is how visible the talent gap is already.
So when I look at the HR talent landscape, HR, people usually come from more corporate environments.
Du hast keine Chance, du bist bereits behind.
which would be a showstopper for me.
Honestly, I could hardly imagine a workplace maybe in two, three years, maybe even earlier, where people say, oh, well, AI access is restricted to engineering at our company.
I can hardly believe that.
But you have a point, I think the variety of tools, I think that is maybe then separating companies.
But other than that, like not having a cloud access is hard to imagine.
Ja, so...
Do you think we will see leapfrogging then?
Sorry, maybe we can also cut it off if that is not interesting.
But do you guys think there will be leapfrogging in a way that people like companies will not just become digital companies or digitize their processes, but become AI companies?
That's really interesting.
Countries that never had landlines are straight going to mobile, right?
Yeah.
We touched on hiring, right Francie?
So we can talk a little bit more about kind of like the rest of Lifecycle.
You know, we have talked a little bit about enablement, ways of working and so on.
So I think we're running, like I think we unpacked this a little bit, right?
Like we're running this deep enablement program across the organization.
And I think we are also learning how to do this type of enablement as we are doing it, right?
Like what do people actually need in their different...
Can you elaborate a little bit on that, how they're doing it?
Or is this a secret?
I don't think it's a secret, but I think you need to talk to us here.
So I'm happy to connect you.
You just know it's safe.
Because you have to understand, I'm a people person, right?
Like I know nothing.
You have to keep in mind that like, it's like when you go visit your parents and you're like, can you install the printer for me?
So they have built this wonderful application, safety first type of application where you can like, Put in a probe and then the application tells you, are you allowed to put this in your AI or not?
Which I think this is great, first of all.
It usually comes out deep red for people partners because it's like, you know, more sensitive corporate data or stuff like that.
And then what I would usually do is like, hey guys, I need to do this thing and I really need to do this AI and A, but what can we do?
And they usually come back at some point and be like, you shall do it.
You can do it.
But how they are setting up the environments, I personally don't know.
Experimentation, you need to think about failing safely, you need to think about culture, how are roles changing, how is performance changing.
It's the whole talent package.
Yeah, that's actually a question that I have.
So you mentioned that you're creating a vision on how the future of work should look like, how the ways of working are changing.
I actually...
like changing the competency metrics or the matrices for different organizations and the growth frameworks, then how do you approach this?
So it's an interesting question.
We had just launched our updated career competency metrics end of last year and kind of like looking forward, we had already put in kind of like an AI section, right?
Like what we assigned to like mid-level engineers, senior engineer, staff engineer.
By the time February comes, this was outdated.
Yes.
Yeah.
So I think that might maybe not be the right place to host it in as we're going through this transformation and things are changing so fast.
I think what we're doing now is we're setting expectations in terms of how we want people to change work.
You know, like how do we want you to build workflows, etc., etc.
So this is kind of more high level.
And then I think from an EPD side, we're thinking about, and this is a conversation we have started, is like how do roles actually change?
So what's with the designer now?
Are they half a front-end engineer?
Are they writing code?
Like are they vibe coding?
How does it look like?
What is changing for product?
was changing for engineering.
We haven't baked this back into performance expectations and into road changers.
I don't think we're there yet as an organization, but I think this is what we're thinking about.
This is super interesting.
How do you approach this in the sense that it's probably not clear where this will end up or maybe if there's anyway a stable state?
in half a year or so, right?
So how do you approach this?
Yeah, I think you need to approach this on the go as you're working through the lifecycle.
So one is kind of like, okay, we're setting a bar now with hiring when people come in.
Two is we're having these learning and development targets where we want people to be.
Three is I think there's engineering, product, and design a little bit ahead that they have talked more about, okay, by the end of the year, 100% pull requests coming from an AI.
Like, you know, some of these like, okay, there's truly ways of working, changing here.
Because that's really where the rubber hits the road, right?
Yeah, I think this is when we talk about what I mentioned earlier, right?
Like this adopter, enabler and like this catalyst change agent type of role.
So that says kind of like, hey.
We want you kind of like level one.
We want you to be AI aware.
We want you to use it in like a chat function.
We want you to discuss your work with it.
Level two, we want you to build stuff.
Like we want to see workflows coming from you, from your team.
We want you to rethink how you are running certain processes, how you're doing things and rebuild us in workflows, right?
And then there's kind of the change agent, which is kind of, I...
Build things for others and through that transform the organization.
Got it.
Now I got it.
Do you also look on team level or are you purely focusing on IC level?
What would that look like on a team level from your perspective?
Well, like how teams are using AI to build products because it's like there is, it would also then include aspects like collaboration, workflows.
So it would go beyond.
that we're setting up from an AI side, right?
Like we hope that their managerial life is becoming so much easier and so much more rewarding and not anymore sitting down for hours and hours and hours and writing these performance reviews and headcount requests and like all of this like admin overhead that like takes up so much managerial capacity, right?
So I think this is, for example, going to be changing a lot.
So I think there's two things, right?
Like one is your job and then one is the world around you changes.
So that also changes your job.
Like, you know, what's stopping you?
No, no, I mean, a tool that helps you with that, for sure.
Also the whole process design, right?
Because I think what is taking, like we talk about performance management, right?
Like what's taking so long is the manager never have time to actually do proper one-on-ones to give really good feedback and then comes whatever your radius is, right?
Like comes the quarterly review and you're like, oh my God, I haven't told that.
And like, this is where it starts.
And then it's like, kind of like trying to go back.
Think hard about what have we all been doing the last three months?
What has been happening?
Then, of course, you have your talent strategy.
I'm like, hey, man, I really want to promote that person.
So now I need to sit down.
I need to write this epic, you know, 700-pages document to convince the CTO that we please now finally make this person a mid-level engineer.
And like all of these things, right, that are so time-consuming with very little return on investment.
If we think about calibrations, and I'm not sure Zabasen, you ever came around on calibrations.
I think you were.
Great.
Other than people are trying to strategically position their talent through Calibration Results.
Do you have to do this through calibration or is there different places to do this?
Question mark, right?
Like open to explore.
And I would also say that for a bigger organization, you need some form of like talent overview.
Like you need to know how are we performing?
Is individual performance matching with company performance?
Where's my hot player sitting?
Where's my people that need to get back on track, right?
Like is calibration is the only way to get there?
I'm not entirely sure.
I might think so, you know, I might lean towards that, but that would be for me, okay, this is the outcome.
So what do we need to do?
And like, what do we need to build to get there fast with, let's say, pushing through 500, 600 employees and like doing this alignment with 70 plus roughly managers?
I think the superpower comes with...
rethinking the entire process, right?
Not just using tools to simplify the process or simplifying it for you, but very, very, very different.
Yeah, I agree.
And I think this is the interesting part, right?
Where this is really an opportunity to start from scratch and start from, okay, what is the product?
What is the output?
What do I need at the end?
And then having this openness to think, okay, how could that look like if it was completely If it was completely different.
We had something cool that the team built for our performance review this time.
We had, like most companies, extremely low peer feedback rate.
And especially the EPD trios just wouldn't participate.
We just wouldn't get them to go and log into Workday and then look at this HRIS.
And then they hate the user interface.
And then they can't find the button to click.
And all of these barriers.
So it would just not happen.
Eine von ihnen, by the way, muss man von Produkt.
Boom, done.
So, if you build something new, you both, right?
So, build that with that in mind.
Yeah, we'll do so.
Thanks a lot, Francie.
We're nearing the end of this episode.
We come to the last two sections of our podcast.
First one being a reality check.
And we always ask for what the fuck moments.
So, yes, AI is great, but are there still what the fuck moments that you experience where you think, wow, we do all this great stuff, but this still happens?
Ja, so I mean, of course, I had my moments of like screaming into a pillow because for the love of God, I would just not do what I needed to do.
And I'm like, oh my God, like what am I going to do now?
And like, you know, there's technical frustration.
Are wir truly going to be more productive?
Is unser Leben going to be better?
Is unser Leben going to be easier?
Are we going to have more impact?
Because I think there is a gap between I use AI well and I have built something for my team or for my customers and that changed their work.
And I think a lot of companies, and I mean, you also have read all of this tech news recently over the last...
Ja, was noch?
Hottest topic, right now?
So I think for me, and I tapped into this earlier a little bit, it's like, I think I managed to build like stuff for myself.
And like we as a team built stuff for us that we kind of use backstage.
I think the next step is like, how do we build stuff for others?
So stuff that I bring back to engineering managers and be like, guys, we did this.
And this is so cool.
And we want you to use it.
And we deeply believe that this is going to make your life easier.
And this is for me the hottest topic in terms of like how, you know, what would that look like?
And really thinking about this.
HR as a product.
What is the product we bring into the customer?
Does the customer want it?
Does the customer need it?
Working from those requirements backwards into how can we actually do that?
A lot of topics come to mind like shadow IT, security, CISO.
How does he think about it?
But from the way he described it, you have the frameworks.
You know what you can.
The focus is on efficiency gains.
This is what truly changes the work, right?
Because it's from doing a whole bunch of things, like hamster wheel style, to actually having time to think.
I think this is the transformation that's happening for me.
Wait, wait, put it.
André, you wanted to say something?
Yeah, I just wanted to move to the last section, prediction, because given your enthusiasm, really...
Was ist Ihr Prediction?
in hiring right now.
And I think that within a few years, whether your employer gives you, and I mean, you have said now, Andre, Max too, I would challenge this for like non-tech digital functions, probably going to look a little bit different.
But your employer not giving you real AI access, not just a...
you know, license to some tool, but like a genuinely integrated workplace strategy, good security, real enablement, setting you up for success to do this thing is going to be, I think on the one hand, a career game changer, like people are elevating and rebuilding their careers now from the stretch.
And I think too, a game changer in talent strategy.
I think that is actually, that could be a differentiator, not just a tool, but like the way it's baking into your organization.
Exactly.
Where does it go and pull?
How does it truly set you up?
What are you allowed to do?
Are you truly able to use it or are you just doing a better version of Googling what you have been Googling before?
Thanks a lot, Francie.
It was great to have you.
That was very nice.
Thank you, guys.
Wow.
Great episode.
So what stuck with us?
Sebastian, you want to start?
Yes, of course.
Yeah.
So really fascinating.
And what stuck with me specifically is their enablement approach for non-tech.
And then the first task to not start with an empty paper.
Like what are daunting tasks that you'd love to get rid of?
And then active support in like building the first workflow skills, whatever, right?
In order to automate this daunting task or parts of it.
That's great.
And from what she described later on, this really like stuck with her and helped her actually get up to speed with the whole thing.
Yeah, really by the book, right?
Okay, what it was for me, it's actually she writing own skills.
I really like to see that non-technical people making not just chatting, but really using more deep functions to automate work.
Also the examples, I liked it a lot.
And on top of that, right, thinking about how to leverage that to think HR as a product, right, as a system.
So shipping things to...
So in that regard, also looking forward to your career management systems you want to build.
Looking forward to that.
Same.
Yeah, that was really impressive.
And also how they, as an HRBP team, approached this transformation, looking at the whole employee lifecycle, right?
Starting with hiring, but also then enablement and until really the end of the tenure of every employee.
Starting by putting new levels, just this cross.
Functional, new dimension in the competency matrix, right?
I forgot the exact names, but it was something like beginner, practitioner, and evangelist or something, right?
With concrete descriptions of the perceived behavior that they would expect from people, right?
And a clear goal to move up this ladder as well.
And by that, they had a very strong focus on automation and efficiency.
This alone is a great approach because, yeah, that's something that is Probably starting always by toil tasks or by stuff that is daunting to you is a great way of approaching this in terms of what's stuff that I can automate with this.
But then also her take on it and the next step being finally you have time for actual thinking.
You step out of the hamster wheel because you can automate parts of your work.
That was a great take.
From action to thinking.
First of all, that's maybe not everywhere possible, especially outside the digital space.
And second, it's not just about the tooling, but the integration, right?
So how deeply it's integrated into your landscape, to what degree data is accessible and such things.
So I think she has a point there.
